Agents Have No Ethics

AI transformation inside companies is not failing. It is succeeding too fast.

Every department is now building automation agents:

  • HR agents screening candidates
  • Finance agents analyzing cash flow
  • Marketing agents generating content
  • Infra agents scaling, healing, optimizing
  • Product agents shipping features

And almost none of this is under real control.

We are quietly entering an era of Agent Sprawl — and most organizations are completely unprepared for its consequences.

The First Problem: There Is No “Code Review” for Agents

In traditional software engineering:

  • Code is reviewed
  • Changes are approved
  • Deployments are controlled
  • Rollbacks exist

With AI agents?

An agent is:

  • Prompted
  • Connected to APIs
  • Given permissions
  • Pushed to production

Often by one person.

No architectural review.
No prompt review.
No risk assessment.

A single line of prompt change can:

  • Expose sensitive data
  • Trigger uncontrolled API calls
  • Create unexpected autonomous behavior

Yet no one asks:

“Is this agent production-ready?”


The Second Problem: No One Controls Agent-to-Agent Communication

Agents don’t live in isolation anymore.

They:

  • Call other agents
  • Chain decisions
  • Share outputs
  • Pass context forward

This creates emergent behavior — behavior no human explicitly designed.

Now ask yourself:

  • Who validates what data an agent can send externally?
  • Who limits which APIs it can call?
  • Who enforces cost boundaries?
  • Who checks whether sensitive business data is leaking into model context?

In most companies:
👉 No one.

Finance sees the bill after the damage.
Security reacts after the breach.
Infra teams debug symptoms, not causes.


The Third Problem: No One Is Monitoring Agent Health

Servers have health checks.
Pods have liveness probes.
Applications have metrics.

Agents?

  • No heartbeat
  • No behavioral baseline
  • No drift detection
  • No anomaly detection

An agent can:

  • Slowly degrade in quality
  • Become overly aggressive
  • Start hallucinating confidently
  • Enter infinite action loops

And no alert is triggered.

The agent doesn’t crash.
It just becomes wrong at scale.


“Who Did This?” — The Real Outage Problem

When Cloudflare struggled to identify the root cause of an outage triggered by an autonomous system in late 2025, the question wasn’t technical.

It was philosophical.

Who is responsible when an agent causes damage?

  • The developer who wrote the prompt?
  • The engineer who gave API access?
  • The manager who approved the initiative?
  • The agent itself?

Traditional incident response assumes:

A human made a mistake.

Agent-driven incidents often don’t have a clear human action to point at.

This is the future every company is walking into.


Agents Have No Ethics — And They Never Will

Let’s be clear:

Agents do not have:

  • Ethics
  • Morality
  • Accountability
  • Intent

They optimize objectives.
They follow incentives.
They exploit gaps.

If an agent is rewarded for speed, it will sacrifice safety.
If rewarded for cost, it will sacrifice quality.
If rewarded for outcomes, it will bypass controls.

Ethics must be enforced externally. Always.


The Missing Layer: Human and Agent Sentinels

What companies actually need is a new governance layer:

1. Human Sentinels

People accountable for:

  • Agent approval
  • Scope definition
  • Permission boundaries
  • Risk classification

Not AI enthusiasts.
Not random departments.
Explicitly accountable roles.

2. Agent Sentinels

Meta-agents whose only job is to:

  • Monitor other agents
  • Track behavior drift
  • Enforce policies
  • Kill or quarantine agents automatically
  • Escalate to humans when thresholds are crossed

Agents watching agents.

Governance by design, not by hope.


From “Move Fast” to “Move Accountably”

AI agents are not tools.
They are actors inside your organization.

If you don’t:

  • Register them
  • Review them
  • Monitor them
  • Govern them

You will eventually face an incident where the most painful question is:

“Who allowed this agent to exist?”

And the honest answer will be:

“Everyone. And no one.”


The Companies That Win Will Do This First

The winners of the AI era won’t be the ones with the most agents.

They’ll be the ones with:

  • Agent registries
  • Agent review boards
  • Runtime guardrails
  • Cost and data boundaries
  • Clear kill switches
  • Human + agent sentinels

AI transformation without governance is not innovation.

It’s deferred chaos.
